The good news is that nearly everything that shortens a session is something you are doing, which means nearly everything is fixable.

What Actually Sets the Length

Four things, in rough order of how much they matter.

  • Heat. The single biggest factor. Too many coals early cooks the glycerine out and the bowl is spent before it should be.
  • Leaf type. Dark leaf holds flavour longer than blonde. Cigar leaf longer still.
  • Pack. A dense pack outlasts a fluff pack, trading immediate flavour for staying power.

Five Ways to Add Twenty Minutes

None of these cost anything and all of them work.

  • Start with one fewer coal. Almost every bowl is overheated in its first ten minutes.
  • Rotate instead of adding. A quarter turn every ten to fifteen minutes keeps the heat even and the flavour alive.
  • De-ash properly. An ashed-over coal runs cool, and people respond by adding a third that then overheats everything.
  • Pack a little denser. Semi-dense instead of fluff buys real time for a small loss of early punch.
  • Choose a longer-lasting flavour. Berry and woody families hold up further into a bowl than citrus and tropical.

When It Is Genuinely Finished

A bowl is done when the flavour has gone flat and rotating the coals no longer brings anything back. That is different from harsh, which means too much heat, and different from thin, which usually means not enough.

At that point stop. Chasing a finished bowl with more heat gives you ten more minutes of something you will not enjoy, and it is how people end up thinking a good flavour is a bad one.
